With humble beginnings as a janitor, to now grow to being the CEO of one of the biggest, most influential companies on the planet, he\u2019s come a long way.<\/p>\n\n\n\n<p>We\u2019ve also covered him a few times on the blog, most notably digging into why he <a target=\"_blank\" rel=\"noreferrer noopener\" href=\"https:\/\/getlighthouse.com\/blog\/llw-62-dont-need-1-on-1-gallup-data\/#food\">does not believe in 1 on 1s<\/a>, and how he is <a target=\"_blank\" rel=\"noreferrer noopener\" href=\"https:\/\/getlighthouse.com\/blog\/llw-61-unpleasant-tasks-hom-lesson\/\">willing to do any job<\/a>.<\/p>\n\n\n\n<p>Now, this week we look at another one of his counter-intuitive comments. This time, he talks about how he avoids firing people:<\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-rich is-provider-twitter wp-block-embed-twitter\"><div class=\"wp-block-embed__wrapper\">\n<blockquote class=\"twitter-tweet\" data-width=\"550\" data-dnt=\"true\"><p lang=\"en\" dir=\"ltr\">Jensen Huang on why he rarely fires people and will instead \u201ctorture them into greatness\u201d<br><br>Jensen once told Stripe founder Patrick Collison that he didn\u2019t like firing people and seldomly did it. When asked to elaborate on this, Jensen responds:<br><br>\u201cI\u2019d rather improve you than give\u2026 <a href=\"https:\/\/t.co\/XSv6b1sya1\" target=\"_blank\">pic.twitter.com\/XSv6b1sya1<\/a><\/p>&mdash; Startup Archive (@StartupArchive_) <a href=\"https:\/\/twitter.com\/StartupArchive_\/status\/1882772862400151946?ref_src=twsrc%5Etfw\" target=\"_blank\" rel=\"noopener\">January 24, 2025<\/a><\/blockquote><script async src=\"https:\/\/platform.twitter.com\/widgets.js\" charset=\"utf-8\"><\/script>\n<\/div><\/figure>\n\n\n\n<p>And I love his mindset, which resonates a lot with what we talk about regularly:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><strong><em>\u201cI\u2019d rather improve you than give up on you.<\/em><\/strong><br><br><em>\u2026When you fire somebody you're kind of saying, \u201c\u2026it wasn't your fault, or I made the wrong choice.\"<\/em><br><br><em>\u2026I used to clean bathrooms and now I'm the CEO of a company. <\/em><strong><em>I think you can learn it<\/em><\/strong><em>. I'm pretty certain you can learn this. And there are a lot of things in life that I believe you can learn and <\/em><strong><em>you just have to be given the opportunity to learn it.<\/em><\/strong><br><br><strong><em>I had the benefit of watching a lot of smart people do a lot of things<\/em><\/strong><em>. I'm surrounded by 60 people. They're doing smart things. All the time. And they probably don't realize it, but <\/em><strong><em>I'm learning constantly from every single one of them<\/em><\/strong><em>.<\/em><br><br><strong><em>And so I don't like giving up on people, because I think they could improve<\/em><\/strong><em>. And so it's kind of tongue-in-cheek, but people know that I\u2019d rather torture them into greatness.<\/em><br><br><strong><em>\u2026I think coaches that really believe in their team<\/em><\/strong><em>, torture them into greatness. And oftentimes they're so close, don't give up.<\/em><br><br><em>\u2026Could you imagine you gave up at just that moment right before you got it?<\/em><br><br><em>So I don't want you to give up on that. So I'll just keep torturing you.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>There\u2019s so much to love in this interview of Jensen:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Embracing a growth mindset<\/strong>: Anyone can learn anything. If he can go from janitor to CEO, you can master any job.<\/li>\n\n\n\n<li><strong>Learning from everyone around you<\/strong>: What a wonderful mindset, and a great way to learn. As Dale Carnegie quotes in his book,<em> \u201cEvery [person] I meet is my superior in some way. In that, I learn.\"<\/em><\/li>\n\n\n\n<li><strong>Coaching begins with belief:<\/strong> If you don\u2019t think someone can improve, they\u2019ll feel it in everything you say. It\u2019s why so many Performance Improvement Plans are dead the day they\u2019re written; everyone knows it\u2019s a formality.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"true-learning-requires-coaching\">True learning requires coaching.<\/h3>\n\n\n\n<p>While in the end it\u2019s on each of us to own our growth and development, having a great coach is how you advance much faster and stick out tough situations.<\/p>\n\n\n\n<p>As a manager, it\u2019s your job to be the coach that brings out the greatness in your team.<\/p>\n\n\n\n<p>We all hit home runs sometimes; the person is self-motivated, knows how to learn on their own, and is enthusiastic about their work.<\/p>\n\n\n\n<p>Yet, that\u2019s not what makes you a good coach or leader.<\/p>\n\n\n\n<p>No, what really separates the best leaders from the rest is embracing Jensen\u2019s message of doing whatever it takes to bring out everyone\u2019s best (aka - \u201cTorture them into greatness\u201d).<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"isnt-this-a-lot-of-work-isnt-it-eas\">Isn\u2019t this A LOT of work? Isn\u2019t it easier to fire them?<\/h3>\n\n\n\n<p>If you\u2019ve worked in tech for long, you\u2019ve probably heard the old adage <em>\u201cHire slow, fire fast.\u201d<\/em> At the first sight that someone isn\u2019t working out, the common advice is to let them go.<\/p>\n\n\n\n<p>And sometimes, that may be the right move. Yet, there are some very good reasons you should try <em>\u201ctorturing them into greatness\u201d<\/em> instead:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Make your hiring mistake a great victory<\/strong>: If you want to learn to love being a leader, there are few things as rewarding as seeing someone go from struggling to thriving. It\u2019s the workplace equivalent of watching a child finally learn how to ride their bike without training wheels.<\/li>\n\n\n\n<li><strong>Show faith and trust in your team: <\/strong>You know what scares people? Seeing team members fired left and right. It makes them hesitate and look over their shoulder. If you instead help those people turn around, the rest of your team can work with confidence, not fear.<\/li>\n\n\n\n<li><strong>Save time from interviewing: <\/strong>If dollars and cents matter most to you, then consider the costs. By the time you give someone a severance package, hand off their work, and then run a complete hiring process\u2026how much money and time have you wasted? Try putting a fraction of that into coaching them first.<\/li>\n<\/ul>\n\n\n\n<p>Now, not everyone can be saved. Some people are checked out, the wrong fit for a role, or a total jerk. But a lot more people can be saved than you think if you try.<\/p>\n\n\n\n<p>And if you\u2019re not sure how to <em>\u201ctorture them into greatness\u201d<\/em> start by following our battle-tested, <a target=\"_blank\" rel=\"noreferrer noopener\" href=\"https:\/\/getlighthouse.com\/blog\/turn-around-disengaged-underperforming-employee\/\">proven process for turning around underperformers here.<\/a><\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<div style=\"height:40px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"news\">\ud83d\udcf0 News &amp; Reports for Managers<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"ai-accomplishes-more-in-6-weeks-of-\">AI accomplishes more in <em>6 weeks<\/em> of tutoring than <em>2 years<\/em> of typical learning.<\/h3>\n\n\n\n<p>Ethan Mollick is a professor at UPenn Wharton who frequently shares interesting AI research in both the workplace and at schools.<\/p>\n\n\n\n<p>The finding he shared recently is fascinating on its own, but also has important consequences for the workplace:<\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-rich is-provider-twitter wp-block-embed-twitter\"><div class=\"wp-block-embed__wrapper\">\n<blockquote class=\"twitter-tweet\" data-width=\"550\" data-dnt=\"true\"><p lang=\"en\" dir=\"ltr\">New randomized, controlled trial of students using GPT-4 as a tutor in Nigeria. 6 weeks of after-school AI tutoring = 2 years of typical learning gains, outperforming 80% of other educational interventions.<br><br>And it helped all students, especially girls who were initially behind <a href=\"https:\/\/t.co\/abE1JMUBEs\" target=\"_blank\">pic.twitter.com\/abE1JMUBEs<\/a><\/p>&mdash; Ethan Mollick (@emollick) <a href=\"https:\/\/twitter.com\/emollick\/status\/1879633485004165375?ref_src=twsrc%5Etfw\" target=\"_blank\" rel=\"noopener\">January 15, 2025<\/a><\/blockquote><script async src=\"https:\/\/platform.twitter.com\/widgets.js\" charset=\"utf-8\"><\/script>\n<\/div><\/figure>\n\n\n\n<p>So first, let\u2019s look at and understand the two charts:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"1-test-scores-were-demonstrably-bet\">1) Test scores were demonstrably better for those using AI tutoring<\/h3>\n\n\n\n<figure class=\"wp-block-image size-large is-resized\"><img decoding=\"async\" width=\"1024\" height=\"682\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/distribution-1024x682.png\" alt=\"\" class=\"wp-image-27439\" style=\"width:501px;height:auto\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/distribution-1024x682.png 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/distribution-300x200.png 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/distribution-768x512.png 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/distribution.png 1292w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<p>You can see the clear difference in scores between the control group and those having the AI tutor. That blue area is all gains.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"2-more-time-with-ai-led-to-better-a\">2) More time with AI led to better and better results.<\/h3>\n\n\n\n<figure class=\"wp-block-image size-large is-resized\"><img decoding=\"async\" width=\"1024\" height=\"682\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/dose-response-1024x682.png\" alt=\"\" class=\"wp-image-27440\" style=\"width:515px;height:auto\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/dose-response-1024x682.png 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/dose-response-300x200.png 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/dose-response-768x512.png 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2025\/02\/dose-response.png 1292w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<p>The study notes that the more days the students attended the AI tutoring, the better they scored. <em>(Unfortunately, in Nigeria, school attendance can be difficult due to flooding and other factors)<\/em><\/p>\n\n\n\n<p>The study\u2019s authors note that this creates optimism for the idea that more time with AI could lead to even greater results.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"whats-the-catch-teachers-matter\">What\u2019s the catch? Teachers matter.<\/h3>\n\n\n\n<figure class=\"wp-block-embed is-type-rich is-provider-twitter wp-block-embed-twitter\"><div class=\"wp-block-embed__wrapper\">\n<blockquote class=\"twitter-tweet\" data-width=\"550\" data-dnt=\"true\"><p lang=\"en\" dir=\"ltr\">No one reads the thread and now I see viral quotes of the first post in the thread saying \u201cteachers are going away\u201d<br><br>That is the opposite of the message of every RCT we have in AI &amp; education so far! You really need instructor guidance for today\u2019s LLMs to be useful for learning.<\/p>&mdash; Ethan Mollick (@emollick) <a href=\"https:\/\/twitter.com\/emollick\/status\/1879710988326592596?ref_src=twsrc%5Etfw\" target=\"_blank\" rel=\"noopener\">January 16, 2025<\/a><\/blockquote><script async src=\"https:\/\/platform.twitter.com\/widgets.js\" charset=\"utf-8\"><\/script>\n<\/div><\/figure>\n\n\n\n<p>As Mollick tried hard to explain later in his thread of tweets, the design of this study is really important to note. And it doesn\u2019t stop when you finish school.<\/p>\n\n\n\n<p>AI plays a huge role in how we learn new skills and gain knowledge at work, too.<\/p>\n\n\n\n<p>And the teachers of the workplace are YOU. Managers must be coaches.<\/p>\n\n\n\n<p>So as you try out AI, or see people on your team have success with them, take a step back and think about how you can teach the rest of your team.<\/p>\n\n\n\n<p>There are many ways you can do this:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Side by side, show and tell:<\/strong> One of the best ways to learn is simply sitting next to someone while they explain how they do something. Even better is when that same person guides you through some of your bumpy first attempts.<\/li>\n\n\n\n<li><strong>Group presentations: <\/strong>If someone (or a small part of your team) has some awesome methods of using AI, give them time to present what they do so your whole group can see.<\/li>\n\n\n\n<li><strong>Paired mentoring<\/strong>: When you truly love doing something, it\u2019s a thrill to share it with others. Tap into that by pairing up those who need help with those who can coach and teach how they use AI each day.<\/li>\n\n\n\n<li><strong>Lunch and learn guests<\/strong>: Sometimes the expertise isn\u2019t on your team. Whether they\u2019re on another team, department, or just a friend from another company, bring them in to show your team how it\u2019s done.<\/li>\n\n\n\n<li><strong>Default to sharing<\/strong>: If you learn something cool, build a culture that you show it off. Make a Loom, post in Slack\/Teams, make a quick email explaining your process, or simply share the prompt so they can try it. What this approach lacks in quality can be made up for in the value of it being bite-sized and high quantity.<\/li>\n<\/ul>\n\n\n\n<p>The point with this list is that you can be a coach in many different ways.<\/p>\n\n\n\n<p>The key is to embrace the mindset and realize that a tidal wave is coming with AI. David Marquet used and that applies well beyond the military because as it turns out, a submarine is still just a collection of people on a team. It builds loyalty and effort like nothing else.<\/p>\n\n\n\n<p>But really, any praise and positivity is a good thing for leaders to practice, so take the approach that resonates most with your team and that you enjoy the most.
