What are you taking for granted right now?<\/p>\n\n\n\n<p>As Thanksgiving and the end of the year approaches, it\u2019s a great time to reflect.<\/p>\n\n\n\n<p>Understanding what you\u2019re grateful for can be a great exercise, and mood enhancer; studies show writing down 3 things you\u2019re grateful for daily can make you happier.<\/p>\n\n\n\n<p>And equally important, it can help to ask, <em>\u201cWhat am I taking for granted right now?\u201d<\/em><\/p>\n\n\n\n<p>While a near-death experience can often cause this kind of reflection, you don\u2019t need tragedy to pause and reflect. Suspecting someone isn\u2019t doing much work, and proving it can be two very different things. The same is true for thinking someone may have multiple jobs, but not having an easy way to know.<\/p>\n\n\n\n<p>So what can you do? A few things can help:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Talk to your manager \/ boss immediately:<\/strong> When you have an underperformer, it\u2019s helpful to get perspective from your manager. You can then review your plan for dealing with them for feedback, and also find out what the process is at your company for separation (if it comes to that).<\/li>\n\n\n\n<li><strong>Make your list for layoffs:<\/strong> The economy appears to be in a stronger position right now, but you never know what could strike your company, industry, or the market in general. Having your list of who you\u2019d cut and who you\u2019d fight tooth and nail to keep is helpful to have<em> before<\/em> you get the dreaded request from your boss (and have very little time to think then).<\/li>\n\n\n\n<li><strong>Make their tactics difficult<\/strong>: Much of their success in doing nothing comes from hiding, so make that difficult by doing things like:\n<ul class=\"wp-block-list\">\n<li>Requiring their camera to be on for most calls<\/li>\n\n\n\n<li>Specifically, call on them in meetings to get their input<\/li>\n\n\n\n<li>Ask them to pair with others on your team<\/li>\n\n\n\n<li>Make them commit to specific deadlines you hold them to<\/li>\n\n\n\n<li>Track their progress by setting intermediate goals, instead of one, big task they seem to take forever to complete and give vague updates on.<\/li>\n<\/ul>\n<\/li>\n\n\n\n<li><strong>Document everything<\/strong>: When you go to HR to try to solve this, the first thing they\u2019ll ask you for is evidence. That means you need to document issues over time:\n<ul class=\"wp-block-list\">\n<li>Every time you talk about the issue in their 1 on 1s, note it.<\/li>\n\n\n\n<li>Send emails and chat messages with specific takeaways and agreements. (1+2 are central to <a href=\"https:\/\/getlighthouse.com\/blog\/turn-around-disengaged-underperforming-employee\/\" target=\"_blank\" rel=\"noreferrer noopener\">our battle-tested employee turn around process<\/a>)<\/li>\n\n\n\n<li>Make note of when they check out of, no-show, or are unprepared in meetings.<\/li>\n\n\n\n<li>Keep track of when team members raise issues about them <em>(When? Where? What were the issues?)<\/em><\/li>\n<\/ul>\n<\/li>\n\n\n\n<li><strong>Protect your team:<\/strong> If you feel like all they\u2019re doing is wasting you and your team\u2019s time and it\u2019s hurting morale and productivity for everyone else, then you need to shift some of your tactics towards supporting the rest of your team:\n<ul class=\"wp-block-list\">\n<li><strong>Use praise <\/strong>to call out work well done, so good people know you value their efforts.<\/li>\n\n\n\n<li><strong>Reward your hard-working team members<\/strong> with the best projects and tasks. Give them more autonomy around their work as a reward, too.<\/li>\n\n\n\n<li><strong>Isolate the ghost\u2019s work,<\/strong> so they do not block other team members who get things done.<\/li>\n\n\n\n<li><strong>Call them on their BS. <\/strong>This may seem scary, but at some point it helps as a leader to say what everyone else is thinking. When you do, stick to the facts, and don\u2019t make it personal, but make it clear when you know the rest of your team sees it, too.<\/li>\n<\/ul>\n<\/li>\n<\/ol>\n\n\n\n<p>While a lot of the work we do as leaders can be inspiring and motivating, this is one of those ugly chores you have to do sometimes.<\/p>\n\n\n\n<p>If you handle it well, and you\u2019re able to remove a ghost from your team, you\u2019ll often find your team will respect you more; A players HATE working with low performers and grifters, so they in particular will LOVE you did something about it.<\/p>\n\n\n\n<p>I saw this firsthand early in my career\u2026<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"when-playing-with-your-dog-goes-wro\">When playing with your dog goes wrong.<\/h3>\n\n\n\n<p>I saw this sort of ghost behavior play out at a prior job well over a decade ago.<\/p>\n\n\n\n<p>We were a small team and a scrappy startup and yet there was a team member who was constantly late to meetings, underdelivered on their work, and often was a blocker for the rest of the engineering team.<\/p>\n\n\n\n<p>This person was very likeable as a human, and always seemed to have an excuse for any issues they faced.<\/p>\n\n\n\n<p>Yet, we had a hard time making the case to get rid of him, because he was good friends with one of the founders.<\/p>\n\n\n\n<p>It wasn\u2019t until finally one day they posted a video on Facebook of them playing with their dog at 2 pm on a Wednesday, that it finally broke for them. Because they were friends with others in the company, they saw this post after work and were irate.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"the-hidden-costs-of-a-ghost\">The hidden costs of a ghost<\/h3>\n\n\n\n<p>Not only did getting rid of them and their salary help lengthen the burn rate at the company, but we experienced a variety of benefits no one had planned for:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Our head of engineering suddenly had time<\/strong> for other projects like a long-needed architecture and scaling plan, because he was no longer micro-managing the ghost.<\/li>\n\n\n\n<li>With the blocker removed, <strong>the engineering team shipped more projects faster <\/strong>despite having 1 less engineer.<\/li>\n\n\n\n<li><strong>Morale was lifted company-wide,<\/strong> because the new velocity meant more features that sales could sell on, and we started pulling ahead of a key competitor again.<\/li>\n<\/ul>\n\n\n\n<p>No one realized in the moment how much time, energy, and resources the ghost was burning. It was only after that it became apparent we should have made that call much sooner.<\/p>\n\n\n\n<p><em>Have you ever had a ghost on your team? How did you deal with them?<\/em><\/p>\n\n\n\n<p>Hit reply and let me know your story and lessons learned, too.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<div style=\"height:40px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"news\">\ud83d\udcf0 News &amp; Reports for Managers<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">The 2024 Workforce Trends Report<\/h3>\n\n\n\n<p>I\u2019m always interested in workforce trends, because they give us a hint at what we may be seeing anecdotally, but don\u2019t know if it\u2019s just us, or a larger pattern.<\/p>\n\n\n\n<p>That\u2019s why I was interested in the results of the <a target=\"_blank\" rel=\"noreferrer noopener\" href=\"https:\/\/5468055.fs1.hubspotusercontent-na1.net\/hubfs\/5468055\/Lead%20Magnets\/Beyond%20the%20Cubicle_Leapsome%E2%80%99s%20Employee%20Engagement%20Trends%20Report.pdf\">Leapsome Work Force Trends report.<\/a><\/p>\n\n\n\n<p>Now, like any report by a company that wants to sell you their software, you have to take it with a grain of salt. That\u2019s why I skip out on the sections that then are results that speak to their product and offering.<\/p>\n\n\n\n<p>The main thing I look for then is to make sure they have enough respondents, and some of the questions are genuinely interesting beyond a \u201chelp them sell their product\u201d perspective.<\/p>\n\n\n\n<p>And this report comes from a survey of <em>\u201cover 2,500 full-time professionals from across the globe\u201d,<\/em> so just enough to be interesting.<\/p>\n\n\n\n<p>Let\u2019s look at 3 takeaways that caught my eye:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">1) Meeting Waste continues to be a big problem<\/h3>\n\n\n\n<figure class=\"wp-block-image size-large is-resized\"><img decoding=\"async\" width=\"1024\" height=\"840\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/meetings-of-good-use-1024x840.png\" alt=\"\" class=\"wp-image-27158\" style=\"width:525px;height:auto\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/meetings-of-good-use-1024x840.png 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/meetings-of-good-use-300x246.png 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/meetings-of-good-use-768x630.png 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/meetings-of-good-use.png 1292w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<p>As it turns out, <strong><em>half<\/em><\/strong> of meetings are considered a waste of time, with the culprit often being agendas; they reported that 1 in 3 meetings lack an agenda.<\/p>\n\n\n\n<p>You would think something as simple as having an agenda would be an easy requirement for meetings, yet here we are.<\/p>\n\n\n\n<p>If you want to make your team stand out, all you have to do is make all your meetings have an agenda, and cancel the ones that don\u2019t. You may (but shouldn\u2019t) be surprised how having a plan for each meeting can increase the quality of them.<\/p>\n\n\n\n<p>Regardless, it seems most workplaces have a long way to go when it comes to making meetings consistently valuable.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">2) HR significantly overestimates employee engagement<\/h3>\n\n\n\n<figure class=\"wp-block-image size-large is-resized\"><img decoding=\"async\" width=\"1024\" height=\"475\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/hr-leaders-vs-employees-1024x475.png\" alt=\"\" class=\"wp-image-27159\" style=\"width:703px;height:auto\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/hr-leaders-vs-employees-1024x475.png 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/hr-leaders-vs-employees-300x139.png 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/hr-leaders-vs-employees-768x356.png 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/hr-leaders-vs-employees.png 1292w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<p>Similar to last week\u2019s data, we again see HR overestimates how employees feel about working at their company.<\/p>\n\n\n\n<p>However, this one may be unfairly set up to guarantee a poor result. Here\u2019s why:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>If I ask you \u201cHow engaged are all 1,000 of your employees?\u201d<\/li>\n\n\n\n<li>Then, I go ask all 1,000 of your employees about their individual engagement<\/li>\n<\/ul>\n\n\n\n<p>Of course, the results will be different. You had to speak for an average of 1,000 people, while surveying each employee gives real granularity.<\/p>\n\n\n\n<p>So while I think it\u2019s likely most HR leaders (and managers in general) overestimate how engaged their team really is, I don\u2019t think the question was really fair to them.<\/p>\n\n\n\n<p><em>Remember:<\/em> No survey will tell you as much as actually observing and talking directly to your team members.<\/p>\n\n\n\n<p>Body language, their tone of voice, and what they tell you when they know you truly care what they have to say, all will show you a lot more about what your team really thinks. If you don\u2019t know how to get started on doing that, then <a target=\"_blank\" rel=\"noreferrer noopener\" href=\"https:\/\/getlighthouse.com\/blog\/one-on-one-meeting-questions-great-managers-ask\/\">start by asking 1 or 2 of these questions<\/a> every week in your 1 on 1s until you feel the connection with your team.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">3) Employees overestimate their performance, too.<\/h3>\n\n\n\n<p>Now, to be fair, we look at a case of the rank and file employees also getting things wrong.<\/p>\n\n\n\n<p>According to the survey, employees also overestimate sometimes, with 80% of employees thinking they\u2019re a top performer\u2026<\/p>\n\n\n\n<figure class=\"wp-block-image size-large is-resized\"><img decoding=\"async\" width=\"1024\" height=\"471\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/top-performing-employees-1024x471.png\" alt=\"\" class=\"wp-image-27160\" style=\"width:631px;height:auto\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/top-performing-employees-1024x471.png 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/top-performing-employees-300x138.png 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/top-performing-employees-768x353.png 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/11\/top-performing-employees.png 1292w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<p>There\u2019s actually a name for this: <a target=\"_blank\" rel=\"noreferrer noopener\" href=\"https:\/\/www.cbsnews.com\/news\/everyone-thinks-they-are-above-average\/\">The Illusory Effect<\/a><\/p>\n\n\n\n<p>Most people overestimate their abilities and how they stack up against their peers.<\/p>\n\n\n\n<p>Remember this next time you have to make a tough choice for a promotion, or writing your performance reviews for your team. Chances are, most people think they\u2019re doing better than you think.<\/p>\n\n\n\n<p>And this ties in well then with the final interesting insight from this report:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201c3 in 4 workers want more feedback and recognition from their manager (73% to be exact)\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>If you want your team to know where they stand, so they don\u2019t have illusions about how great they are, it\u2019s on you to deliver more feedback to them.<\/p>\n\n\n\n<p>When you provide enough feedback and praise, your team will not be surprised by what\u2019s in their performance review. They\u2019re also much less likely to have a severely over-inflated view of how they\u2019re doing.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<div style=\"height:40px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"want\">\ud83d\udde3\ufe0f Tell us what you want our Black Friday deal to be &amp; win!<\/h2>\n\n\n\n<p>Next week is the American holiday of Thanksgiving, which means that we also have the big sale days of Black Friday and Cyber Monday.<\/p>\n\n\n\n<p>In honor of this, we\u2019ll be having a Black Friday through Cyber Monday deal on Lighthouse Lessons courses.
