(but it doesn&#39;t happen)<br><br>&quot;Let&#39;s talk your career goals next time&quot; but the next chat is about some immediate task<br><br>Antidote: Apologize\u2026<\/p>&mdash; Julie Zhuo (@joulee) <a href=\"https:\/\/twitter.com\/joulee\/status\/1828183318317412510?ref_src=twsrc%5Etfw\" target=\"_blank\" rel=\"noopener\">August 26, 2024<\/a><\/blockquote><script async src=\"https:\/\/platform.twitter.com\/widgets.js\" charset=\"utf-8\"><\/script>\n<\/div><\/figure>\n\n\n\n<p>The important thing about all of the issues on that list is that they're significant enough that even if you only do one of them, you can sink the culture of your team and sabotage your own otherwise positive efforts.<\/p>\n\n\n\n<p>As the entertainer Will Rogers once said,&nbsp;<em>\u201cIt takes a lifetime to build a good reputation, but you can lose it in a minute.\"<\/em><\/p>\n\n\n\n<p>It really is that serious.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Great leadership takes&nbsp;<em>effort.<\/em><\/h3>\n\n\n\n<p>Let's look at that list again:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em><strong>1) Follow-through Fail:<\/strong>&nbsp;overpromising\/underdelivering<br>\u200b<strong>2) Talk, but No Walk:&nbsp;<\/strong>do as I say, not as I do<br>\u200b<strong>3) Flip-flopper:<\/strong>&nbsp;their desires change as often as socks<br>\u200b<strong>4) Gossipmonger:<\/strong>&nbsp;they confide something negative about someone else to build bonds with you.<br>\u200b<strong>5) Ostrich Head:<\/strong>&nbsp;only wants to discuss the good; never the bad.<br>\u200b<strong>6) Ruinous Empathizer<\/strong>: doesn't say things they think you might not want to hear<br>\u200b<strong>7) Us vs.Them<\/strong>: puts their own team above other teams\"<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>We've talked a lot about many of these issues before. Hypocrisy, failing to keep your promises, and&nbsp;<a href=\"https:\/\/getlighthouse.com\/blog\/toxic-positivity-in-the-workplace\/\" target=\"_blank\" rel=\"noreferrer noopener\">toxic positivity<\/a>&nbsp;all can hurt your team. And Julie has some great solutions in her lengthy tweet as well (<a href=\"https:\/\/x.com\/joulee\/status\/1828183318317412510\" target=\"_blank\" rel=\"noreferrer noopener\">you can read them all here<\/a>).<\/p>\n\n\n\n<p>What I want to talk about today is a few more additions for you to look out for, so you don't lose a lifetime's credibility with your team.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">More ways to kill trust as a leader<\/h3>\n\n\n\n<p>Here are a few more ways you can kill trust with your team when you're otherwise doing a good job as a manager:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Performance Review Surprises:<\/strong>&nbsp;We talked about it in the opening, and it bears repeating. Surprising your team member with negative feedback when their compensation and advancement are on the line is a great way to frustrate your team members deeply. They will not soon forget it.<\/li>\n\n\n\n<li><strong>Carelessness\/Forgetfulness of What Matters:&nbsp;<\/strong>If your team member tells you something really important, like time off for something very important, an accommodation they need for something deeply personal, or otherwise makes a request or statement that they&nbsp;<em>really&nbsp;<\/em>seem to care about, then being sloppy by not noting it, or forgetting about it will crush your team member and sour your relationship. If in doubt,<a href=\"https:\/\/getlighthouse.com\/blog\/managers-take-notes\/\" target=\"_blank\" rel=\"noreferrer noopener\">&nbsp;write it down.<\/a>\u200b<\/li>\n\n\n\n<li><strong>Credit Stealing\/Blame Shifting:<\/strong>\u00a0Whether you steal the spotlight from your team, or you pass blame onto them for problems or failures, you'll frustrate your team by doing it. Be like the best quarterbacks in an American football game: the losses are your fault\/you could have done more, while wins are all credit to your teammates who stepped up all around you. As we wrote recently, especially taking responsibility for losses makes it safer for everyone else to also take some responsibility.<\/li>\n<\/ol>\n\n\n\n<p>No one said being a leader was easy. Stepping into any of these 10 areas can really hurt your relationship, which is why it's worth reflecting on if you've been guilty of any of these lately.<\/p>\n\n\n\n<p>If you are, now is the time to reflect and think about how you can atone for them.<\/p>\n\n\n\n<p>Admitting your mistakes is the first step. Then, the most important thing is to demonstrate&nbsp;<em>with your actions<\/em>&nbsp;that you've truly changed. That's what your team will be looking for to truly rebuild trust.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<div style=\"height:40px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"news\"><strong>\ud83d\udcf0 News &amp; Reports for Managers<\/strong><\/h2>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>\ud83d\udccc Gallup reminds us of the blind spots managers have...<\/strong><\/h3>\n\n\n\n<p>I was looking over some Gallup data from earlier this year and was really struck by&nbsp;<a href=\"https:\/\/www.gallup.com\/workplace\/645299\/strengths-weaknesses-blind-spots-managers.aspx\" target=\"_blank\" rel=\"noreferrer noopener\">this chart:<\/a><\/p>\n\n\n\n<figure class=\"wp-block-image size-large\"><img decoding=\"async\" width=\"1024\" height=\"446\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/blind-spots-1024x446.jpg\" alt=\"\" class=\"wp-image-26819\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/blind-spots-1024x446.jpg 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/blind-spots-300x131.jpg 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/blind-spots-768x335.jpg 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/blind-spots-1536x670.jpg 1536w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/blind-spots.jpg 1780w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<p>Look at those gaps!<\/p>\n\n\n\n<p>What this tells us is that as managers we&nbsp;<em>think&nbsp;<\/em>we're doing a lot better than our team does. As Gallup wrote:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\"Nearly 60% of managers feel they are doing a good job recognizing their team\u2019s hard work and contributions, but only about a third of individual contributors (35%) share the same sentiment.&nbsp;<\/em><strong><em>Recognition isn\u2019t happening as often as managers think, or it\u2019s not being delivered in a memorable way for employees.\"<\/em><\/strong><\/p>\n<\/blockquote>\n\n\n\n<p>So knowing that managers are overconfident by about 2x across such key behaviors, let's make sure you're tuning up those skills.<\/p>\n\n\n\n<p>Here are a few ways you can work on each of them:<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><img decoding=\"async\" width=\"824\" height=\"544\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/richard-branson.jpg\" alt=\"\" class=\"wp-image-26820\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/richard-branson.jpg 824w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/richard-branson-300x198.jpg 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/richard-branson-768x507.jpg 768w\" sizes=\"(max-width: 824px) 100vw, 824px\" \/><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\">1) Recognition for Good Work<\/h3>\n\n\n\n<p>Despite there being *a lot* of confidence from managers in Gallup's poll (60% strongly agree!), it seems team members don't agree. Remember that giving praise on a\u00a0<strong>weekly<\/strong>\u00a0basis had a major impact:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\"[Those answering \"strongly agree to] \"<\/em><strong><em>In the last seven days<\/em><\/strong><em>, I have received recognition or praise for doing good work\u201d is responsible for a&nbsp;<strong>10% to 20% difference in revenue and productivity<\/strong>.<br>\u200b<br>Employees who report that they're not adequately recognized at work are&nbsp;<strong>three times more likely to say they'll quit<\/strong>&nbsp;in the next year.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>If you need to work on giving that frequent of praise, so you water your proverbial flowers, we have you covered:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>\u200b<a href=\"https:\/\/getlighthouse.com\/blog\/ways-effective-praise-motivate-team\/\" target=\"_blank\" rel=\"noreferrer noopener\">Learn 9 ways (with examples!) how to praise your team here.<\/a>\u200b<\/li>\n\n\n\n<li>\u200b<a href=\"https:\/\/getlighthouse.com\/blog\/praise-guide-how-to-be-more-positive\/\" target=\"_blank\" rel=\"noreferrer noopener\">And find 21 ways to be more positive and praising at work here.<\/a><\/li>\n<\/ul>\n\n\n\n<figure class=\"wp-block-image size-full\"><img decoding=\"async\" width=\"700\" height=\"443\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/new-leadershiip-style.jpg\" alt=\"\" class=\"wp-image-26821\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/new-leadershiip-style.jpg 700w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2024\/09\/new-leadershiip-style-300x190.jpg 300w\" sizes=\"(max-width: 700px) 100vw, 700px\" \/><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\">2) Weekly Feedback<\/h3>\n\n\n\n<p>Praise is a great habit to have, but it's not the only weekly habit you need. You also need to spend time coaching your team with feedback so they know how to improve.<\/p>\n\n\n\n<p>Remember our point from the last section? No surprises at review time is part of the reason you need to give weekly feedback.<\/p>\n\n\n\n<p>The other reason to give weekly feedback is that it helps you and your team perform better. When your team feels like open collaboration is really possible, you get the best ideas. It's something Steve Jobs fostered quite a bit at Apple with his&nbsp;<a href=\"https:\/\/inventor-labs.com\/blog\/2011\/10\/12\/what-its-really-like-working-with-steve-jobs.html\" target=\"_blank\" rel=\"noreferrer noopener\">Cauldrons<\/a>, and it's something you can have, too when you create and maintain psychological safety.<\/p>\n\n\n\n<p>And once again, Gallup comes to the rescue with the quantified value of this practice:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u200b<\/em><a href=\"http:\/\/news.gallup.com\/opinion\/gallup\/223235\/create-culture-psychological-safety.aspx\" target=\"_blank\" rel=\"noreferrer noopener\"><em>\"Gallup&nbsp;<\/em><\/a><em>finds that psychological safety can lead to a variety of benefits including: \"27% reduction in turnover, a 40% reduction in safety incidents, and a 12% increase in productivity.\"<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>All because people feel comfortable raising issues and talking openly.<\/p>\n\n\n\n<p>Yet, it appears that only 30% of teams feel they have that with their team.
