{"id":12791,"date":"2018-03-10T22:15:30","date_gmt":"2018-03-11T06:15:30","guid":{"rendered":"https:\/\/getlighthouse.com\/blog\/?p=12791"},"modified":"2024-07-11T09:32:40","modified_gmt":"2024-07-11T09:32:40","slug":"mental-toughness-leaders","status":"publish","type":"post","link":"https:\/\/getlighthouse.com\/blog\/mental-toughness-leaders\/","title":{"rendered":"How Great Leaders Develop Mental Toughness to Thrive"},"content":{"rendered":"<p><span style=\"font-weight: 400;\">Viktor Frankl was an Austrian neurologist and psychiatrist. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">He was also a Holocaust survivor.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In 1945, he, his wife, and his parents were sent to the Theresienstadt Ghetto in Czechoslovakia.\u00a0<\/span><span style=\"font-weight: 400;\">As Frankl was transferred to a variety of concentration camps, he and his family became separated. Tragically, they all\u00a0perished, while<\/span><span style=\"font-weight: 400;\">\u00a0Frankl was saved by Allied forces in April, 1945.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">While in the concentration camps, he witnessed sadness and hopelessness in his fellow inmates. However, he also saw hope.<\/span><\/p>\n<p><a href=\"http:\/\/amzn.to\/2Frf1bV\" rel=\"nofollow noopener\" target=\"_blank\"><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/mans-search-for-meaning.jpg\" alt=\"mental toughness is part of man&#039;s search for meaning\" width=\"598\" height=\"313\" title=\"\"><\/a><\/p>\n<h3>Man's Search for Meaning<\/h3>\n<p><span style=\"font-weight: 400;\">Frankl wrote a book on his experience in concentration camps and his philosophy of life that evolved there. In this book, <\/span><a href=\"http:\/\/amzn.to\/2Frf1bV\" rel=\"nofollow noopener\" target=\"_blank\"><span style=\"font-weight: 400;\">Man's Search for Meaning<\/span><\/a><span style=\"font-weight: 400;\">, he recalls that those who best-managed camp life were best at controlling their attitude:<\/span><\/p>\n<blockquote>\n<p><i><span style=\"font-weight: 400;\">\"The men who walked through the huts, comforting others, giving away their last piece of bread\u2026 [was] sufficient proof that everything can be taken from a man but one thing: <\/span><\/i><b><i>the last of the human freedoms\u2014to choose one's attitude in any given set of circumstances, to choose one's own way.<\/i><\/b><i><span style=\"font-weight: 400;\">\u201d<\/span><\/i><\/p>\n<\/blockquote>\n<p><span style=\"font-weight: 400;\">Frankl realized that even in the worst circumstances, you can persevere if you have the right mindset and mental toughness. As he put it, <\/span><i><span style=\"font-weight: 400;\">\"<strong>Those who have a 'why' to live, can bear with almost any 'how.'\u201d<\/strong><\/span><\/i><\/p>\n<p><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/mental-tough.png\" alt=\"mental toughness is key\" title=\"\"><\/p>\n<h3><b>The <em>mentally <\/em>tough survive<\/b><\/h3>\n<p><span style=\"font-weight: 400;\">Thankfully, most executives and managers will never deal with the hardships that Frankl and others imprisoned in the Holocaust endured.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">However, today's leaders do deal with stressful events that can hurt their self-esteem and test their character.\u00a0<\/span><span style=\"font-weight: 400;\">Frankl's experience and writings show that mental toughness is\u00a0an essential part of successfully overcoming great challenges. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">If you want to sustain long-term growth, you must become <\/span><span style=\"font-weight: 400;\"><a href=\"https:\/\/getlighthouse.com\/blog\/grit-skill-interview-for-how-to-look-for-it\/\">more resilient.<\/a>\u00a0<\/span><span style=\"font-weight: 400;\">However,\u00a0you shouldn't be the only resilient one in your organization. For your company to thrive, you\u00a0should also teach mental toughness to your employees, so that it can become part of your team and company's culture.<\/span><\/p>\n<h2><b>How Leaders can Develop and Teach Mental Toughness<\/b><\/h2>\n<p><span style=\"font-weight: 400;\">Great leaders have<\/span><a href=\"https:\/\/getlighthouse.com\/blog\/3-key-mindsets-great-managers\/\"><span style=\"font-weight: 400;\"> a growth mindset<\/span><\/a><span style=\"font-weight: 400;\">. They know they can develop new skills and learn new things when they put their mind to it. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Mental toughness is an ability you can develop like any other. Here's a few tactics to help you and your team become more mentally tough: <\/span><\/p>\n<h2><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/youre-in-control.jpg\" alt=\"mental toughness starts with taking control\" title=\"\"><\/h2>\n<h2><b>Remember: You're in Control of Your Attitude<\/b><\/h2>\n<p><span style=\"font-weight: 400;\">A positive attitude is crucial to\u00a0developing your mental toughness.\u00a0<\/span><span style=\"font-weight: 400;\">In <a href=\"http:\/\/amzn.to\/2Frf1bV\" rel=\"nofollow noopener\" target=\"_blank\">Man's Search for Meaning<\/a>, Frankl shares his belief that we can control how we handle threats. Thus, defeat is a choice. And so is triumph.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">For instance, when Frankl was experiencing great pain from foot sores, he started to think negative thoughts, making him feel hopeless.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">But then he started daydreaming to escape his terrible condition:<\/span><span style=\"font-weight: 400;\"><br \/><\/span><i><\/i><\/p>\n<blockquote>\n<p><i><span style=\"font-weight: 400;\">\"Suddenly, I saw myself standing on the platform of a well-lit, warm and pleasant lecture room. In front of me sat an attentive audience on a comfortable upholstered seats. I was giving a lecture on the psychology of the concentration camp! \u2026 <\/span><\/i><b><i>I succeeded somehow in rising above the situation, above the sufferings of the moment, and I observed them as if they were already of the past.<\/i><\/b><i><span style=\"font-weight: 400;\">\u201d<\/span><\/i><span style=\"font-weight: 400;\"><br \/><\/span><\/p>\n<\/blockquote>\n<p><span style=\"font-weight: 400;\">Coping strategies like visualization allowed Frankl to endure\u00a0harsh conditions and starvation. Meanwhile,\u00a0many of his fellow prisoners felt overwhelmed by their circumstances and wallowed in self-pity.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">By changing his attitude, Frankl was able to overcome his foot injury. Others he helped with the same mindset were also able to survive.<\/span><\/p>\n<h3><b>Turn Your Struggles into Advantages<\/b><\/h3>\n<p><span style=\"font-weight: 400;\">In the book, <\/span><a href=\"http:\/\/amzn.to\/2Hqgzzf\" rel=\"nofollow noopener\" target=\"_blank\"><span style=\"font-weight: 400;\">Crucibles of Leadership<\/span><\/a><span style=\"font-weight: 400;\">, Professor Robert J Thomas noticed a common trait among <\/span><a href=\"https:\/\/getlighthouse.com\/blog\/high-performing-leaders-secret\/\"><span style=\"font-weight: 400;\">high-performing leaders<\/span><\/a><span style=\"font-weight: 400;\">. They were able to overcome doubts and find meaning in stressful circumstances.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">These leaders had \"adaptive capabilities,\" which Thomas defined with a simple formula:<\/span><\/p>\n<blockquote>\n<p><b>Adaptive capability = the ability to grasp context + \u00a0hardiness (perseverance and toughness)<\/b><span style=\"font-weight: 400;\"><br \/><\/span><\/p>\n<\/blockquote>\n<p><span style=\"font-weight: 400;\">When Thomas and his partner interviewed 40 top leaders in the business and public sector, they all recounted intense, and often traumatic, experiences that helped them better manage people.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">By viewing obstacles as learning experiences, these leaders could better deal with them. In doing so, they were increasing their mental toughness.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><\/p>\n<h3><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/JeffWilke.jpg\" alt=\"jeff wilke learned from mental toughness\" width=\"550\" height=\"367\" title=\"\"><\/h3>\n<h3>A humbling passing<\/h3>\n<p><span style=\"font-weight: 400;\">Amazon executive <\/span><a href=\"https:\/\/www.wsj.com\/articles\/jeff-wilke-the-amazon-chief-who-obsesses-over-consumers-1507627802\" target=\"_blank\" rel=\"noopener\"><span style=\"font-weight: 400;\">Jeff Wilke<\/span><\/a><span style=\"font-weight: 400;\"> experienced an epiphany when an employee died at the chemical plant he managed. <\/span><span style=\"font-weight: 400;\">He realized that he was a terrible boss. He was putting money over the well-being of his workers. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">As an analytical person, his feelings were often detached from his work. But, this death convinced Wilke that he had to change:<\/span><\/p>\n<blockquote>\n<p><i><span style=\"font-weight: 400;\">\"I was no longer willing to focus on [just] the business...I began to give myself permission to have emotion about my work. <\/span><\/i><b><i>At the end of the day, leadership is about people, and you can't separate their lives from their work or your work.<\/i><\/b><i><span style=\"font-weight: 400;\">\u201d<\/span><\/i><\/p>\n<\/blockquote>\n<p><span style=\"font-weight: 400;\">Moments like this turn a negative situation into a positive. They motivate lasting change for the better.<\/span><\/p>\n<h2><b>The Power of Optimism<\/b><\/h2>\n<p><span style=\"font-weight: 400;\">When managers rethink trauma, they tend to embrace challenges.\u00a0<\/span><span style=\"font-weight: 400;\">This optimism is key to building mental toughness and not letting adversity stop you.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">Psychology researchers\u00a0<\/span><a href=\"http:\/\/www.appstate.edu\/~steelekm\/classes\/psy5150\/Documents\/Hiroto&amp;Seligman1975-learned-helplessness.pdf\" target=\"_blank\" rel=\"noopener\"><span style=\"font-weight: 400;\">Martin Seligman and Donald Hiroto<\/span><\/a><span style=\"font-weight: 400;\">\u00a0performed a famous experiment on animals and humans that showed how easy it is to lose your positive outlook. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">In this experiment, they divided everyone into three groups: <\/span><\/p>\n<ul>\n<li><span style=\"font-weight: 400;\">Group 1 was exposed to a loud noise that they could stop by pushing a button. <\/span><\/li>\n<li><span style=\"font-weight: 400;\">Group 2 was exposed to the same noise, but they couldn't turn it off. <\/span><\/li>\n<li><span style=\"font-weight: 400;\">Meanwhile, Group 3, worked as a control group, and heard nothing.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Later, all the groups were introduced to a new situation. All the participants could end the noise if they moved their hands by 12 inches.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Every group except for Group 2, turned off the noise. Group 2 became helpless and failed the experiment. (You may recall a similar experiment with dogs we shared in <\/span><a href=\"https:\/\/getlighthouse.com\/blog\/learned-helplessness-employee-engagement-politics\/\"><span style=\"font-weight: 400;\">our post on Learned Helplessness here<\/span><\/a><span style=\"font-weight: 400;\">).<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">What's really interesting about this experiment is that Seligman discovered that a third of the participants he tested for endless shocks or noise <\/span><i><span style=\"font-weight: 400;\">never became helpless. <\/span><\/i><\/p>\n<h3><span style=\"font-weight: 400;\"><strong>View\u00a0setbacks as <em>temporary.<\/em><\/strong><\/span><span style=\"font-weight: 400;\"><br \/><\/span><\/h3>\n<p><span style=\"font-weight: 400;\">It turns out,\u00a0those that seemed immune to helplessness had one common trait: they had high levels of <em>optimism<\/em>. <strong>They saw their setbacks as temporary, local, and changeable.<\/strong><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">This experiment supports Frankel's belief that mindset determines whether you're able to survive and endure.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If you want to achieve long-term growth, you must change your attitude to look at things in a positive light.\u00a0 Then, when you become optimistic, like seeing your trauma as a learning experience, you strengthen and develop your mental toughness.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Most importantly, you can't help your employees and expect them to be optimistic\u00a0if you\u00a0have a bad attitude yourself. It's exactly why <a href=\"https:\/\/getlighthouse.com\/blog\/gallup-state-of-the-american-workplace-study\/\">Gallup found<\/a> that the Cascade Effect leads to disengagement layers below an unhappy manager:<\/span><\/p>\n<p><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/Gallup-State-of-the-American-Manager-Cascade-effect.png\" alt=\"mental toughness means optimism which gallup shows is essential to strong leaders\" title=\"\"><\/p>\n<h2><b>Most Employees Feel Lonely<\/b><\/h2>\n<p><span style=\"font-weight: 400;\">Resilient managers can help improve workplace performance. However, the results will only be temporary if their employees aren't as strong.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">Today, workplace loneliness is a growing problem. In fact, it's <\/span><a href=\"https:\/\/hbr.org\/2017\/06\/burnout-at-work-isnt-just-about-exhaustion-its-also-about-loneliness&#039;\" target=\"_blank\" rel=\"noopener\"><span style=\"font-weight: 400;\">one of biggest causes of workplace burnout.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><\/a><span style=\"font-weight: 400;\">If managers want to build a healthy, mentally tougher organization, they must acknowledge their employees' frustrations.\u00a0Too<\/span><span style=\"font-weight: 400;\">\u00a0many of them are fighting these mental battles alone.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><\/p>\n<h3><b>Workplace loneliness is a growing problem<\/b><\/h3>\n<p><span style=\"font-weight: 400;\">In a report in Harvard Business Review,\u00a0<a href=\"https:\/\/hbr.org\/2015\/01\/what-resilience-means-and-why-it-matters\" target=\"_blank\" rel=\"noopener\">a British firm questioned<\/a><\/span><span style=\"font-weight: 400;\"> 835 employees on workplace resilience. Over 75% of them reported that office politics and poor relationships drain them of their mental toughness.<\/span><\/p>\n<p><span style=\"font-weight: 400;\"><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/Resilience1.png\" alt=\"HBR research on workplace loneliness tying to mental toughness\" width=\"598\" height=\"324\" title=\"\"><\/span><\/p>\n<p><span style=\"font-weight: 400;\">Meanwhile, when asked where they got their resilience from, 90% said \"from myself,\u201d 50% said \"from my relationships.\u201d\u00a0 Sadly, only 10% felt they got their resilience \"from my organization.<\/span><\/p>\n<p><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/Resilience2.png\" alt=\"more hbr on mental toughness sources\" width=\"597\" height=\"292\" title=\"\"><\/p>\n<p><span style=\"font-weight: 400;\">These findings are troubling. They\u00a0show us that most employees feel disconnected from their workplace. They're on their own, feeling largely unsupported.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">This is very unhealthy for them and your organization.<\/span><\/p>\n<h3><strong>New studies, same results.<\/strong><\/h3>\n<p><span style=\"font-weight: 400;\">In another study,\u00a0<a href=\"http:\/\/faculty.wharton.upenn.edu\/wp-content\/uploads\/2012\/05\/Work_Loneliness_Performance_Study.pdf\" target=\"_blank\" rel=\"noopener\">California State University and the Wharton School of Business<\/a><\/span><span style=\"font-weight: 400;\"> surveyed 672 employees and their 114 supervisors. They discovered that employee loneliness triggered emotional withdrawal within their organization.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">Co-workers could sense when an employee is upset, causing their mood to be affected, too. This leads to a decrease in workplace performance, productivity and engagement for everyone. <\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">That's why researchers recommend that managers <a href=\"https:\/\/getlighthouse.com\/blog\/build-rapport\/\">build meaningful relationships with <em>all<\/em> of their employees<\/a>.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">Similarly,\u00a0<a href=\"http:\/\/news.gallup.com\/opinion\/gallup\/225107\/why-need-best-friends-work.aspx\" target=\"_blank\" rel=\"noopener\">Gallup research has found<\/a><\/span><span style=\"font-weight: 400;\"> that women who have a best friend at work are more than twice as likely to be engaged (63%) compared with the women who don't (29%).<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">They also discovered that friendships at work increase both male and female work performance. I<\/span><span style=\"font-weight: 400;\">ncreasing this number in your organization can lead to:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">36% fewer safety incidents<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">7% more engaged customers<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">12% higher profit<\/span><span style=\"font-weight: 400;\"><br \/><\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Who wouldn't want 12% higher profits? This alone is enough to hit your goals for many leaders. Yet, despite this key finding being regularly touted by Gallup, <em>only 2 out of 10<\/em> U.S. employees have a best friend at work.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Your employees can't do it on their own. It's on you to set a good example, and help them feel more connected at work. <\/span><\/p>\n<p>You\u00a0should not aim to be your employee's best friend at work due to potential conflicts of interest, but you absolutely should encourage them to make friends with some of their colleagues. You'll all benefit from it.<\/p>\n<p><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/Jimmy-Dunn.jpg\" alt=\"jimmy dunn knows mental toughness\" width=\"601\" height=\"403\" title=\"\"><\/p>\n<h2><b>Overcome Even the Greatest Tragedy through Empathy and Will<\/b><\/h2>\n<p><span style=\"font-weight: 400;\">We can learn from the struggles of others, even tragedies like 9\/11.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In the paper, <\/span><a href=\"https:\/\/repository.upenn.edu\/od_theses_msod\/72\/\" target=\"_blank\" rel=\"noopener\"><span style=\"font-weight: 400;\">From Individual to Organizational Resilience<\/span><\/a><span style=\"font-weight: 400;\">, Sandler O'Neill &amp; Partners (SOP) was an example of incredible organizational resilience.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">SOP was an investment banking firm with an office located on the 104th floor of the World Trade Center's South Tower. <\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">On the morning of September 11, 2001, a plane crashed through their office, killing 171 (39%) of their employees. It also destroyed most of their physical assets and corporate records.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><\/p>\n<p><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2018\/03\/Surviors.png\" alt=\"survivors need mental toughness\" title=\"\"><\/p>\n<p><span style=\"font-weight: 400;\">After the tragedy, the remaining workers felt a sense of hopelessness, anger, and guilt.<\/span><\/p>\n<h3><strong>One leader's mental toughness rises<\/strong><\/h3>\n<p><span style=\"font-weight: 400;\">SOP executive Jimmy Dunn refused to accept the tragedy as the end of the company. He pledged that the office would bounce back better than before.<\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\"><br \/><\/span><span style=\"font-weight: 400;\">Dunn adopted Frankl's<\/span><a href=\"https:\/\/en.wikipedia.org\/wiki\/Logotherapy\" target=\"_blank\" rel=\"noopener\"><span style=\"font-weight: 400;\"> logotherapy theory<\/span><\/a><span style=\"font-weight: 400;\"> to become the leader that his employees needed. He believed that if his team shifted their attitude from grief to moral purpose, they could succeed.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">But first, he had to change himself. He went from \"hard man\u201d to empathic leader. He started accepting other people's ideas and made decisions based on trust. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">He took Frankl's advice by asking his managers to practice positive visualization.
