Suddenly, a new layer of management is created, and thus a new role opens up. Leadership in the company wants to promote internally, so you and a number of your peers apply.<\/p>\n\n\n\n<p>Only one person can get the job and now that you have it, your peers report to you. Awkward.<\/p>\n\n\n\n<p>Managing former peers can be okay if you have a strong relationship with them; they may even been rooting for you, or felt you were most deserving. They wanted the job. They may think they can do a better job. They may not have liked you before, and now they <em>really<\/em> don't like you. They may passively or actively undermine you as a leader.<\/p>\n\n\n\n<p>You may also feel uncomfortable as people who were your peers, who you commiserated and socialized with now report to you. Let your former peers vent. Listen. Ask good questions and get their opinions.<\/p>\n\n\n\n<p>Often, people just want to feel heard. By letting them air any grievances and talking about how they feel, you can then work together to address the awkwardness. Whether that's because they also wanted the job or they're not sure how this affects your friendship, you will be creating a dialogue around the issues that naturally arise when managing former peers. For instance, if they thought they were a better choice for the role, ask what weaknesses in your leadership style you could improve? This can both make you a better leader by learning what they thought you were lacking, while also showing you're listening to them.<\/p>\n\n\n\n<p>It also sets the expectation that just because you're the leader doesn't mean you won't take their input. <\/p>\n\n\n\n<p>As <a href=\"https:\/\/getlighthouse.com\/blog\/ed-catmull-quotes-leadership-creativity-inc\/\" target=\"_blank\" rel=\"noopener noreferrer\">Ed Catmull wrote<\/a> of the value of candor in management:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\"Candor isn't cruel. It does not destroy. That means you know their strengths and weaknesses, and you can set them up for success.&nbsp; Delegate work that you know they can do well and give them the trust and autonomy to do it.<\/p>\n\n\n\n<p>This isn't just logical; it's backed by research. As Gallup found in their <a href=\"https:\/\/getlighthouse.com\/blog\/gallup-employee-engagement-survey-managers\/\" target=\"_blank\" rel=\"noopener noreferrer\">\"State of the American Manager\" research<\/a>, when people have the chance to work on their strengths daily, they're significantly more engaged:<\/p>\n\n\n<div class=\"wp-block-image\">\n<figure class=\"aligncenter\"><a href=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/Gallup-State-of-the-American-Manager-Focus-on-Strengths.png\"><img decoding=\"async\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/Gallup-State-of-the-American-Manager-Focus-on-Strengths.png\" alt=\"Managing former peers - lean on their strengths\" title=\"\"><\/a><\/figure>\n<\/div>\n\n\n<p>Deloitte <a href=\"https:\/\/hbr.org\/2015\/04\/reinventing-performance-management\" target=\"_blank\" rel=\"noopener noreferrer\">found<\/a> similar, powerful benefits:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\"\u2026almost all the variation between high- and lower-performing teams was explained by a very small group of items. <strong>The most powerful one proved to be \"At work, I have the opportunity to do what I do best every day.<\/strong>\u201d<\/em><\/p>\n\n\n\n<p><em>Business units whose employees chose \"strongly agree\u201d for this item were 44% more likely to earn high customer satisfaction scores, 50% more likely to have low employee turnover, and 38% more likely to be productive.\u201d<\/em><\/p>\n\n\n\n<p><\/p>\n<\/blockquote>\n\n\n\n<p>Furthermore, this can be a great olive branch.&nbsp; No, they didn't get the promotion you received, but you can give them a great project or responsibility they're excited about. <\/p>\n\n\n\n<p>Even if they're resentful, this can help melt away some of those feelings knowing you have their interests at heart. That's why emphasis on open communication is key when managing former colleagues. <\/p>\n\n\n\n<p>This is also a primary reason why <a href=\"https:\/\/getlighthouse.com\/blog\/peer-one-on-ones\/\" target=\"_blank\" rel=\"noopener noreferrer\">peer one on ones<\/a> are so powerful. <\/p>\n\n\n\n<p>You build these relationships <em>before<\/em> you need them, and then are just transitioning a habit you already had into a more frequent manager-team member conversation. You can no longer have close, personal friendships the way you might have had them previously.<\/p>\n\n\n\n<p>To be able to lead effectively, and to be respected as the leader now, you\u2019ll need to walk the fine line of staying professional, and still caring about your team. The video above of former Twitter CEO, Dick Costolo captures this concept well. <\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Being their manager means you have to change.<\/strong><\/h3>\n\n\n\n<p>In an interview he gave to <a href=\"https:\/\/hbr.org\/2012\/12\/how-to-manage-your-former-peer\" target=\"_blank\" rel=\"noopener\">Harvard Business Review<\/a> on this issue, Rober Sutton, author of the <a href=\"https:\/\/amzn.to\/2utaM9N\" rel=\"nofollow noopener\" target=\"_blank\">No-Asshole Rule<\/a>, says: <em>\u201c<\/em><em>It\u2019s tough. The dynamics completely change. People start to watch you more than ever before.\u201d<\/em><\/p>\n\n\n\n<p>Michael Watkins, chairman of <a href=\"http:\/\/www.genesisadvisers.com\/\" target=\"_blank\" rel=\"noopener\">Genesis Advisers<\/a>, agrees: <em>\u201cYou can\u2019t continue to have relationships in the way you did before. This is a loss for everybody but it\u2019s part of the deal.\u201d<\/em><\/p>\n\n\n\n<p>If you don\u2019t make changes to the way you work with your team, you can run into common leadership challenges including:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Decisions being made without your input or even being notified.<\/li>\n\n\n\n<li>Discussions that have been closed could be reopened.<\/li>\n\n\n\n<li>Buy-in for changes you want to make may be harder to get.<\/li>\n\n\n\n<li>When you have critical feedback, they may not take it seriously.<\/li>\n\n\n\n<li>You may struggle to moderate and lead discussions and debates with your team.<\/li>\n<\/ul>\n\n\n<div class=\"wp-block-image is-resized\">\n<figure class=\"aligncenter size-large\"><img decoding=\"async\" width=\"1024\" height=\"683\" src=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/pexels-fauxels-3184295-1024x683.jpg\" alt=\"When managing former peers, you have to create clear boundaries.\" class=\"wp-image-22151\" title=\"\" srcset=\"https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/pexels-fauxels-3184295-1024x683.jpg 1024w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/pexels-fauxels-3184295-300x200.jpg 300w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/pexels-fauxels-3184295-768x512.jpg 768w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/pexels-fauxels-3184295-1536x1024.jpg 1536w, https:\/\/getlighthouse.com\/blog\/wp-content\/uploads\/2015\/10\/pexels-fauxels-3184295-2048x1365.jpg 2048w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n<\/div>\n\n\n<h3 class=\"wp-block-heading\"><strong>Create clear boundaries<\/strong> when managing former colleagues<\/h3>\n\n\n\n<p>To avoid these issues, you need to work on establishing clear boundaries between you and your team members.<\/p>\n\n\n\n<p>Now, this doesn\u2019t mean you should be completely aloof, or become a super strict boss going forward. It just means that you might need to slightly <a href=\"https:\/\/getlighthouse.com\/blog\/3-key-mindsets-great-managers\/\">readjust your mindset<\/a>.&nbsp;<\/p>\n\n\n\n<p>As we covered in the previous 2 points, you\u2019ll want to work on putting yourself at arms length from your former peers. You can do this both in your words and actions with things like:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do not drink at company social events to show you have responsibilities still there.<\/li>\n\n\n\n<li>Communicate decisions with your team in a formal manner that reminds them you\u2019re not their peer nor buddy, but their manager now.<\/li>\n\n\n\n<li>Specifically talking about the change, and what it means for your relationship at work, and any personal relationship outside of work.<\/li>\n<\/ul>\n\n\n\n<p>The last point is particularly important; you don\u2019t have to stop being friends with former peers simply because you\u2019re their manager. However, you do have to create more clear lines with them.&nbsp;<\/p>\n\n\n\n<p>Let your friends at work know that when you\u2019re at work you have to be serious and professional, and that you want to emphasize a clear separation if you\u2019re spending time together outside the office.&nbsp;<\/p>\n\n\n\n<p>One of the easiest ways to do that is to ask that when socializing \u201coff the clock\u201d you don\u2019t talk about work, so it\u2019s clear you\u2019re just yourself there. Then, at the same time, at work you don\u2019t talk about some of the fun, casual things you do at home. If they're too bitter about the situation, then even your best efforts may not turn them around. It's not your fault - managing former colleagues is a really challenging situation.<\/p>\n\n\n\n<p>As Jim Collins's classic book, <a href=\"https:\/\/www.amazon.com\/gp\/product\/0066620996\/ref=as_li_tl?ie=UTF8&amp;camp=1789&amp;creative=390957&amp;creativeASIN=0066620996&amp;linkCode=as2&amp;tag=greenconne-20&amp;linkId=QMET3D5CTL3EXL2N\" rel=\"nofollow noopener\" target=\"_blank\">Good to Great,<\/a> discusses, you need to get everyone <a href=\"https:\/\/www.jimcollins.com\/lab\/firstWho\/p2.html\" target=\"_blank\" rel=\"noopener noreferrer\">\"On the Bus.\u201d<\/a>&nbsp; As he puts it:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\"The leaders who ignited the transformations from good to great did not first figure out where to drive the bus and then get people to take it there. No, they first got the right people on the bus (and the wrong people off the bus)\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>Make the best effort you can, but recognize it's a two way relationship: they have to be willing to come around, too. <\/p>\n\n\n\n<p>If they're not meeting you halfway despite your best efforts over time, tell them. Have a frank conversation in your one on ones with them about if they're going to be able to be successful in their current role or if they'd be happier pursuing the same kind of opportunity elsewhere.<\/p>\n\n\n\n<p>No matter how talented someone may have been before your promotion, if they're now creating a toxic, negative environment, or you feel you cannot trust them because they undermine you, you have to make a change.
